For each function, state what must continue immediately, what can pause, and what requires client approval before restart.

These are buyer-defined priorities, not generic service levels. An active buying conversation may deserve immediate continuity while new list preparation can wait. The agreement should make that order visible before anyone leaves.

Map Every Single-Person Dependency

Look for undocumented exceptions, personal inboxes, private CRM views, local spreadsheets, improvised message variants, verbal customer promises, and approvals known only to one operator. Add systems where the backup has a nominal account but lacks the role needed to act.

NIST SP 800-53 Revision 5, particularly controls CP-2 and CP-4, calls for identifying essential functions, recovery objectives, priorities, roles, responsibilities, assigned people, testing, review, and corrective action. Again, this is not a sales-industry mandate. It is a useful structure for asking who restores which function and how the buyer knows the plan worked.

Maintain a Decision Log and Calibration Packet

The decision log should capture the change and its reason; approver and affected segments; effective date; expected observation and reversal condition. This prevents a replacement from reviving an old message or applying a current rule to the wrong audience.

The calibration packet carries judgment that a process document cannot. Include reviewed messages, correctly and incorrectly classified replies, accepted and rejected handoffs, exception reasoning, and open questions. Store it in the client's operating system with version ownership.

On eligible subscriptions, playbooks can be used from CRM records, prompts can update properties, and version history can be reviewed and restored. Entitlements vary, and not every CRM offers the same features. The principle is to keep guidance and structured outputs beside the work rather than inside one rep's memory.

Remove the primary operator from a controlled scenario. Ask the backup to process representative replies, honor suppression, update records, identify commitments, route exceptions, and prepare the next review. Do not quietly let the primary rep coach from the side. The goal is to observe what the operating record can support.

Score missed work and incorrect actions; inaccessible systems and unanswered exceptions; undocumented decisions and recovery order. Use acceptance criteria set by the client. Repair and Retest the Gaps

Assign every finding to an owner and due date. Update permissions, the decision log, playbooks, and examples as needed.
